LINCOLN FULFILLMENT

Shopify 3PL integration: a launch checklist for high volume ecommerce brands

A Shopify 3PL integration connects your online store with the operation that stores, picks, packs and ships your products. For a high volume brand, a useful launch plan follows the entire order: the products purchased, the inventory allocated, the packing instructions and the tracking information returned to the customer.

Before sending live orders to a new fulfillment provider, agree how each step should work and test representative orders together. The checklist below gives your ecommerce team and fulfillment partner a practical starting point.

Confirm the connection and responsibilities

Ask how orders reach the fulfillment provider, how stock updates return to Shopify and how shipment tracking is shared. Shopify supports app-based fulfillment services as well as custom services that receive orders by email. Confirm which connection you will use and what information it exchanges.

Name the person responsible for store settings, warehouse configuration and launch decisions. Agree which system controls each inventory update and who investigates a rejected order or missing status update.

Match products and inventory

Check that each product variant has the correct SKU in both systems. Review bundle components, multipacks and items that need special packing instructions. Use a test order to confirm the warehouse receives the quantities and components it needs to pick.

Reconcile stock after receiving. Decide how damaged, reserved or unavailable inventory will be handled, and confirm which stock should appear as available for sale. These decisions should be documented before the first customer order is released.

Agree on routing and order release

For stores with multiple fulfillment locations, Shopify routing rules and inventory availability affect where orders are assigned. Review your preferred warehouse, shipping profiles and handling of split orders. Rules that minimize split fulfillments cannot prevent every split.

Agree which orders should be sent for fulfillment and which should wait for a decision. Include payment status, order holds, address changes and cancellation requests. Confirm how changes are handled once picking begins so your customer service team knows what it can promise.

Check the packing and shipping instructions

Provide approved packaging, insert and labeling requirements. Confirm how checkout shipping choices map to the carrier services used by the warehouse. Agree how partial shipments and multiple tracking numbers will appear to your team and customers.

Test the orders your business actually receives

Use a jointly agreed test plan. Shopify test orders can help check checkout and order settings; confirm separately how your fulfillment connection handles tests and how the warehouse will prevent unintended dispatch.

Test scenarioEvidence to check
Standard single-item orderCorrect SKU, quantity, destination and shipping service reach the warehouse.
Multiple items or a bundleAll required components and packing instructions appear correctly.
Stock shortage or split orderThe agreed hold, routing or split process is followed.
Address change or cancellationYour team can see whether the request was accepted before processing.
Completed shipmentShipment status and the correct tracking details return to Shopify.
Return receivedThe agreed inspection, disposition and inventory update process is followed.

Record the expected result, the actual result and who resolves any issue. Include one packing check using the physical product and approved materials. A successful checkout alone does not confirm the warehouse process is ready.

Plan the handover

When changing fulfillment providers, agree the inventory transfer, stock reconciliation and the time new orders will move to the new operation. Assign responsibility for open orders, returns and shipments already in progress. Keep a record of which provider owns each order to help prevent duplicate shipments.

Decide what would pause the launch and who can authorize restarting it. During the first live orders, review stock differences, rejected orders, missing tracking and packing exceptions together. Confirm a process for reporting and resolving issues as volume increases.
